Welsh food & drink brands expanding into UK retail

Welsh food and drink brands are increasingly looking beyond their home market to grow within the UK. This case study highlights how a targeted programme in the North West of England helped build retail presence, generate sales opportunities and deliver valuable commercial insight.

The opportunity: unlocking the North West retail market

The Welsh Food & Drink Cluster pilot was a collaborative programme between Mentera’s Fine Food Cluster and Gourmet Partners & Brand Builders, designed to support Welsh producers in expanding beyond their home market.

The focus was the North West of England — a strategically important region due to its proximity to the Welsh border and its strong network of independent retailers, including farm shops, delicatessens and premium food halls.

While geographically close, the North West represents a distinct and highly competitive retail environment. Success in this region requires clear positioning, relevant distribution and consistent engagement with buyers.

This programme was designed to bridge that gap — building brand visibility, generating meaningful commercial opportunities and capturing real-time feedback from retailers.

Objective: Build brand visibility, retail traction and commercial opportunities for Welsh food and drink brands across the North West of England.

Our approach: boots-on-the-ground brand building

Through our Brand Builders programme, we delivered a structured, in-person activation designed to connect brands directly with the right retailers.

What we delivered

  • Targeted outreach to high-quality independent retailers

  • Pre-booked meetings with key buyers

  • In-store visits across Manchester, Liverpool and Cheshire

  • Product sampling and brand storytelling

  • Commercial discussions around pricing, ranging and margins

  • Structured feedback capture from every retailer interaction

The focus was not just on securing listings, but on generating meaningful insight to support each brand’s UK growth strategy.

Over the course of the programme, our team engaged directly with a wide range of independent retailers across the North West.

  • Strong buyer engagement across farm shops, delis and food halls

  • Immediate interest in several brands and product ranges

  • A pipeline of new retail opportunities

  • Early-stage conversations around regional distribution

This level of direct engagement ensured brands were presented in the right context, to the right buyers, with immediate feedback captured.

Commercial insights from UK retailers

One of the most valuable outputs of the programme was the depth and quality of feedback gathered directly from retailers. This insight provides brands with a clearer understanding of how to position, refine and grow within the UK market.

Product and range feedback

  • Preferences on flavour profiles and pack formats

  • Feedback on pricing relative to comparable products

  • Insight into category fit within existing retail ranges

Brand positioning and shelf presence

  • How brands were perceived alongside competitors

  • Opportunities to strengthen messaging and differentiation

  • Feedback on packaging clarity and shelf appeal

Sales opportunity insights

  • Products with strong immediate listing potential

  • Categories showing clear demand within the region

  • Retailers actively seeking new and differentiated ranges

Distribution and route-to-market feedback

  • Preferred distributors mentioned by retailers

  • Insight into effective routes to market in the North West

  • Early signals for potential regional distribution partnerships

This level of feedback delivers far more than a list of leads — it provides brands with a clearer pathway to securing listings and building long-term retail success.

The programme successfully delivered both immediate commercial opportunities and longer-term strategic value.

  • New retail opportunities generated across the North West

  • Increased brand visibility within independent retail

  • Clear product and pricing feedback to support refinement

  • Valuable distributor insight to inform route-to-market decisions

  • A growing pipeline of listings and follow-up conversations

By acting as an extension of each brand’s team, our Brand Builders ensure that opportunities are actively pursued and feedback is translated into meaningful action.

  • Strategic targeting of high-potential retail regions

  • Direct engagement with buyers in real retail environments

  • Insight-led decision making based on real feedback
